One for each forum. I think this would eliminate many, many unnecessary posts and probably increase traffic.

Also, I feel like chat threads are very anti-ergonomic.

The chat threads are a little cliquish and hard to jump in. Having a chatroom would open it up to everyone, although I'm not sure why each board would need it's own room.

As long as you don't act stupid in the threads, most people don't mind new people joining in.

How could a chat room for every forum be ergonomic?

A site-wide chatroom used to exist, but that proved to be a bad idea.

At least a couple of the forums have there own chat thread, if not multiple. Having a chat room for each forum would make the rooms less crowded and more focused.

With chat rooms, people would be able to join in the conversation quicker and easier. I personally don't like scrolling through pages and pages of avatars, signatures, quotes, etc.
